Pillar Four — Resource Mobilization

From one donor to a diversified funding base

A mid-sized NGO in West Africa · Health and community development · Operating for 8 years · Single donor dependency

Resource Mobilization

The organization had been running strong community health programs for nearly a decade — but 80% of their funding came from a single bilateral donor. When that donor signalled a strategic shift away from their thematic area, the organization faced potential closure within 18 months. They came looking for help with proposals. What they actually needed was a complete repositioning of how they told their story to the world.

We began with a funding readiness audit — examining not just the donor landscape but the organization's narrative, governance credibility, and evidence base. The problem wasn't the proposals; it was that the organization hadn't articulated what made them uniquely positioned to deliver results in their geography. Over four months, we rebuilt their funding narrative, mapped 22 new donor prospects, developed a 3-tier diversification strategy, and produced two full proposals for priority funders.

"We came in thinking we needed better proposals. We left with a completely different understanding of why we hadn't been funded — and a strategy that actually changed that."

— Executive Director, NGO, West Africa

  • Two new proposals funded within 6 months of submission
  • Funding base diversified across 4 donor categories within 12 months
  • Single donor dependency reduced from 80% to under 40%
  • New funding narrative adopted across all external communications
  • Internal grants management system built and handed over to team
  • Organization positioned for a third proposal in active development

Pillar One — Strategy & Advisory

Rebuilding governance before the organization collapsed under its own growth

A nonprofit network in East Africa · Women's economic empowerment · Rapid growth phase · Governance breakdown

Strategy & Advisory

The organization had grown rapidly — from a small community initiative to a network of 12 chapters across three countries within five years. The programs were working. The funding was coming in. But the governance structure hadn't grown with it. Board roles were unclear, the founding ED was carrying decisions that should have been distributed, and two funders had raised concerns about accountability in their last site visit. Without intervention, the growth itself was at risk.

We ran a full organizational diagnosis before touching governance — because governance problems almost always have a culture and leadership dimension that board restructuring alone won't fix. Over six months, we facilitated a governance reform process: clarifying board roles and composition, building a board charter, designing an accountability framework, and running a leadership transition plan that distributed decision-making authority from the founder to the senior team without destabilizing what was working.

"For the first time, our board knows exactly what it's responsible for. Our ED is leading, not carrying everything. And our funders are satisfied. That's not something I thought we could achieve in six months."

— Board Chair, Women's Network, East Africa

  • Full board governance reform completed within 6 months
  • Board charter, role descriptions, and accountability framework developed and adopted
  • Decision-making authority successfully distributed from founder to senior team
  • Funder concerns addressed — both funders renewed commitments
  • Leadership transition plan in place for the next 3 years
  • Organizational health score improved significantly on follow-up assessment

Pillar Five — Women Leadership Advancement

From self-doubt to the boardroom

Individual engagement · Senior program manager, development sector · East Africa · 1:1 executive coaching

Women Leadership

She had been passed over for promotion twice. By every measurable standard she was the most qualified candidate — her results, her relationships, her sector knowledge were exceptional. But she had developed a pattern of making herself smaller in high-stakes rooms: over-qualifying her opinions, deferring when she had the answer, avoiding the visibility opportunities that would have made her advancement impossible to ignore. She came into coaching convinced the problem was external. It wasn't.

Six months of structured 1:1 executive coaching focused on three areas: identifying and dismantling the specific beliefs driving her self-minimizing behavior, building her executive presence in the rooms that mattered, and developing a deliberate visibility and advancement strategy that matched her actual ambition. We also built her governance readiness — she had been informally offered a board seat twice and declined both times, convinced she wasn't ready.

"I spent three years being brilliant in private. Six months of coaching changed how I show up in public. I accepted the board seat. I got the promotion. And I finally stopped apologizing for how much I know."

— Senior Program Manager, Development Sector, East Africa

  • Promoted to Director level within the coaching engagement period
  • Accepted first board appointment — a governance role she had declined twice before
  • Developed and delivered first major conference keynote
  • Built a personal 12-month leadership strategy and advancement roadmap
  • Identified and activated two strategic mentoring relationships
  • Now mentoring two junior women in her organization

Pillar Three — Development Project Leadership

A program designed to deliver — and actually delivered

International development program · Youth skills and livelihoods · Southern Africa · Multi-partner implementation

Project Leadership

A multi-partner youth livelihoods program had been funded for three years but was six months into implementation with significant delivery gaps. The program design was strong on paper — but the coordination between four implementing partners was failing, the MEL framework hadn't been properly embedded, stakeholder relationships with government counterparts had stalled, and the program team lacked the leadership structure to hold it together. The donor had signalled concern.

Embedded as program leadership support for nine months — not as an external advisor but as a working member of the delivery team. We restructured the coordination architecture between partners, rebuilt the MEL framework from a compliance tool into a genuine learning system, reactivated government stakeholder relationships through structured engagement, and redesigned the team accountability structure so decisions moved without bottlenecks.

"Nine months ago this program was at risk. Today it's being cited by our donor as a model for multi-partner delivery in the region. The difference was having someone who understood both the strategy and the on-the-ground reality of making it work."

— Program Director, International Development Organization, Southern Africa

  • Program delivery back on track within 3 months of engagement
  • Partner coordination framework redesigned and adopted by all 4 partners
  • MEL system rebuilt — producing real-time data for program decisions
  • Government stakeholder relationships reactivated and formalized
  • Donor concern resolved — program retained full funding
  • Program cited by donor as regional delivery model
  • Internal team equipped to manage second phase independently

Senior Program Manager

Development Sector, East Africa

"Our program was six months from collapse. Nine months later it was being cited as a regional model. Having someone who could hold both the strategy and the day-to-day delivery made all the difference."
